From Reactive Gym Owner to Professional Business Operator: A $1M Story in 1,000 Square Feet

How a high-performing gym owner replaced reactive management with the systems needed to scale sustainably.

Drew’s gym does over a million dollars a year out of about 1000 square feet.

That’s banangrams.

Now that’s super impressive in and of itself. But here’s some more context….

Before working with us, Drew’s gym was already doing pretty well.

Nine straight years of growth. Great clients loyal to the gym. A strong coaching culture. 

From the outside, things looked great.

As is often the case, the hard stuff was invisible on the outside.

The challenge: my guy was doing everything. 

Operator, star coach, crack salesperson, head of HR, chief marketer… Drew was doing all the things.

The numbers were good and things were growing. But Drew knew, just as many gym owners know, that his current model was driven by his super hero energy. 

And that got him a gym he loved. But didn’t (yet) give him a LIFE he loved.

In Drew’s words: 

“I just knew I couldn’t fly around with that level of energy forever. And once you lose a coach, or get thrown a massive curveball, and realize you have no true backup plan or system, you’re back to the 14-16 hour per day grind. And what started to happen was I wasn’t doing any of the 15 jobs I had to do in my business to the best of my ability anymore.”

That last sentence. Is. The. One!

Because that’s the real cost of not having the systems in place.

No human can do fifteen jobs without eventually dropping some balls. And even if they could, the stress is brutal.

And it’s not what we signed up for when we opened a gym.

Again, Drew was a killer when I met him. I knew it from our first call. 

He didn’t need motivation. 

He needed structure and accountability. ← His words, not mine

So here’s where things stand now:

  • Net profit margins are up
  • His membership base has grown 50%
  • He’s added hundreds of thousands in annual revenue 
  • And his team now has formal performance reviews, signed employee agreements, defined compensation structures, and clear KPIs for every role

He went from “reaction-based management” to running his gym with systems

Here’s how he describes the shift:

“I still work hard. I work my ass off. But now it’s intentional. I’m not just a hardworking gym owner. I feel like a professional business operator. Working with BFU feels like getting my doctorate in the fitness business.”

Btw, I think it’s trickier to avoid the “doing every damn thing” trap if you have a high level of skill. Because, at least for a while, you CAN kinda do it all.

But this is hard to sustain. 

So the best owners fight and scratch and crawl as needed,

Then they do whatever it takes to make the business hum like a machine.

That’s what Drew did. 

That’s the path to build a gym and a life you love.
